Black Friday shipping: handle the peak before it hits your warehouse

Black Friday falls on Friday 27 November this year, Cyber Monday on Monday 30 November. That week, the pressure moves from your webshop to your warehouse, and then on to your carriers, across every market you ship to. 

Data from the Wuunder Parcel Radar shows where delays build up, what the peak adds to your costs and what you can arrange now.

Black Friday 2026 day by day: from Black Week to the December rush

Tue 1 to Fri 4 Dec Four working days before Sinterklaas (Sat 5 Dec), the Dutch and Belgian gifting peak. For parcels collected from Black Friday onwards, delays rose to 30%, peaking at 55.3%.
Wed 2 Dec last order date for Sinterklaas (advice) Last day to order and ship, before your warehouse cut-off. Thursday 3 December already carries a serious risk of delay, Friday 4 December is too late. Show this date in your checkout, emails and banners. After Black Friday, delays rose to 30%. Don't count on next-day in these days.
Sat 5 Dec Sinterklaas Last delivery day before gift evening in the Netherlands, with no evening delivery. If the gift arrives late, the buyer grabs an alternative in a shop at the last minute and sends the online order back. You lose the sale and pay for transport twice plus a surcharge. In 2025, Cyber Monday fell on 1 December, just before Sinterklaas. Weekend orders, Cyber Monday orders and the last online gift orders for Sinterklaas all landed that day, making it by far the busiest warehouse day of the peak.

Five places where the peak gets stuck

The peak doesn't hit one spot. It moves through the whole chain: from checkout to warehouse, carrier, customer service and finally returns. The more orders you ship per day and the more countries you ship to, the harder each step gets squeezed.

 

1. Your checkout: stay fast and keep your promise

232% more orders were expected on Black Friday 2025 than on an average day. Your checkout has to stay fast and show a delivery time you can actually deliver. That's where it often went wrong last year: around Black Friday, the average one-day delivery time only held for 50% of shipments. 95% arrived within three to four days.

2. Your warehouse: temp staff, overtime and no space

Weekend orders all hit the floor on Monday. Dutch warehouses already process around 38% of their orders on Mondays all year. At peak, it gets worse: Cyber Monday 2025 was expected to bring 454% more orders to process, and the two Mondays between 24 November and 5 December accounted for 41.3% of all processing. Most teams absorb that with temp staff, overtime and extra space for orders that pile up. During Black Friday week, a parcel waited on average 15 hours (excluding weekends) at the retailer before the carrier collected it.

3. Your carriers: quality drops

When volume peaks, delivery quality drops. In Black Friday week 2025, 15.3% of parcels were delayed, against 7.6% expected on an average day. For parcels collected from Black Friday onwards, that rose to 30%, peaking at 55.3%. The gap between carriers is big: 8.0% delays at the best performer against 26.1% at the worst. 4. Your customer service: extra staff for 'where is my parcel?'

Every delayed parcel becomes a question: where is my order? The customer service peak arrives a few days after the carrier peak. Many teams bring in extra people just to keep up, often in several languages.

5. Your returns: the second wave

The week after Black Friday, the second wave arrives: everything ordered in the peak that doesn't fit or please comes back. Add to that the gifts that missed Sinterklaas: the buyer has already bought something else and returns the online order. You have to process those returns while the Christmas peak is already starting.

Peak season surcharges 2026: what does a parcel cost extra?

At peak, you don't just get more orders, you often pay more per parcel too. Carriers add peak surcharges on top of your rate and fuel or energy surcharge. Every carrier and market uses different periods, so a parcel shipped on 20 November can be surcharged in one country and not in the next.

How to limit the extra cost:

  • Shipping to Belgium? The bpost surcharge starts on Black Friday itself. Orders you ship on Thursday 26 November are not affected.

Checklist: what you can arrange now

Now: October to early November

  • Pick your peak strategy. One big day or a longer deal period? A longer period spreads the pressure.
  • Check your discount claims. In the EU, a discount must be based on the lowest price you charged in the 30 days before. If your Black Week starts on 23 November, your prices from late October count.
  • Scale fulfilment before Black Friday. Restock based on expected sales and plan extra warehouse capacity.

Two weeks before: from mid-November

  • Fix your cut-off times per market and show them in checkout, emails and on your site. For Sinterklaas in the Netherlands and Belgium: make Wednesday 2 December your last order date, as gifts shipped on Thursday 3 or Friday 4 December run a serious risk of arriving late.

Spread the peak in your checkout, not in your warehouse

Next-day as the default pushes your volume to Monday in the warehouse and Tuesday at the carrier. With Best Day Delivery, your customer picks a delivery day when the carrier is already in the area.
